Direct bookings vs marketplace commissions: a transparent comparison

A marketplace fee is visible, while the cost of earning a direct booking is often spread across marketing, software and staff time. A fair comparison includes every incremental cost and the completed revenue produced.

Use completed rental revenue as the common base

Start with the amount earned from completed rentals, excluding refundable deposits and cancelled transactions. Use the same vehicle class, date range and tax treatment for both channels.

Do not compare a marketplace's completed bookings with all direct website visits. Compare completed revenue, contribution and customer outcomes.

Calculate the contribution after channel costs

For marketplace bookings, include commission, payment or service fees, promotions funded by the shop and incremental operating requirements. For direct bookings, include advertising, payment fees, website or software cost and incremental sales labour.

Separate fixed tools used by the whole business from costs caused by one booking. Show the allocation rule when fixed costs are included.

  • Net channel contribution = completed revenue − variable channel costs
  • Acquisition cost per completed rental = channel acquisition spend ÷ completed rentals
  • Commission cost = eligible booking value × current contracted rate

Account for differences in demand quality

Compare average duration, cancellation, no-show, discount, add-on, repeat and support effort. A channel with a higher fee may still create incremental demand; a direct channel may produce better repeat economics and customer continuity.

Preserve source attribution even when the customer changes channel. Do not assume a direct booking was free if a paid campaign or partner created the first visit.

Publish scenarios instead of a universal winner

Model low, expected and high fee or acquisition-cost scenarios using the shop's current agreements. Marketplace terms and commission structures change, so link to the applicable contract rather than hardcoding a global rate.

Track visits or conversations that reach a date search, vehicle selection, completed request, confirmed rental and completed rental. This shows whether the problem is discovery, unclear availability, a slow response or the confirmation process.

Segment the numbers by source and device before drawing conclusions. Do not increase advertising spend while serious requests are being lost through delayed replies or an out-of-date calendar.
